Many hiring teams describe their interviews as structured.

Interviewers receive question guides. Recruiters distribute interview templates before the process begins. Candidates are asked similar questions across interviews, and interviewers record feedback in standardized forms.

From an operational perspective this often looks organized. Interviewers arrive prepared and the conversation follows a predictable format.

Later in the process, hiring teams sometimes discover that their evaluations are difficult to reconcile. Two interviewers may have observed the same conversation but reach different conclusions about the candidate’s strengths.

Situations like this appear regularly in hiring processes that rely mainly on interview templates.

The conversation is structured. The evaluation often is not.

Where interview structure usually stops

Templates usually appear early in the process. A recruiter prepares an interview guide and shares it with the hiring team. The guide includes suggested questions and sometimes a scorecard.

Interviewers usually appreciate this preparation. In organizations that previously relied on fully improvised interviews, introducing templates often improves consistency immediately.

The limitations become visible later.

When the hiring team reviews feedback, they often discover that each interviewer interpreted the conversation differently. One interviewer may focus on communication style. Another pays closer attention to technical depth. A third interviewer leaves the conversation with a general sense that the candidate “felt promising.”

The interview guide provided the same prompts, but it did not ensure that interviewers evaluated the answers in the same way.

What research says about structured interviews

Later, when feedback is shared, their evaluations reflect those differences. One interviewer describes the candidate as collaborative. Another questions whether the candidate demonstrated strong leadership. The third interviewer remains uncertain but notes strong communication.

The interview guide created a similar conversation for each interviewer. The interpretation still depended on individual judgment.

Why templates are often mistaken for structure

Templates are visible. They appear in documents, interview tools, and shared recruiting playbooks. When organizations introduce them, the change is easy to see.

Evaluation criteria are less visible. Defining them requires agreement about what capabilities matter in the role and what signals interviewers should look for during the conversation.

Those discussions usually happen before interviews begin. As a result, the process may look structured while interviewers still rely on personal interpretation when evaluating candidates.

When evaluation structure is clearer

Teams that experience fewer disagreements during hiring decisions often approach interviews differently.

Before interviews begin, they translate the role into a set of capabilities that interviewers should evaluate. Interview questions are then designed to surface evidence related to those capabilities.

During the interview, notes are tied to those capabilities. When interviewers compare candidates later, they review the evidence collected during the conversation.
